ARR matters, but it does not tell you everything about a customer’s strategic value. Segmentation should also consider expansion potential, the service required, the nature of the product, and where expensive human attention can create the greatest return.
Customer intelligence is only useful if it reaches the rest of the business, which is where Customer Success meets product strategy and marketing and GTM.
When Customer Success feels busy but the business cannot clearly see what all that activity is producing, start by understanding the operation as it exists today.

A Customer Success consultant helps a business design and improve everything that happens after the sale: how customers are onboarded, how they achieve the outcomes they bought the product for, how relationships are built beyond day-to-day users, and how renewal and expansion are managed. The work usually covers the operating model, segmentation and coverage, playbooks, health indicators, reporting, and how Customer Success connects with Product, Sales, and Marketing.
There is no single ARR threshold. Customer Success input can be valuable while the customer journey is still being designed, because early decisions about onboarding, expectations, and commercial ownership are difficult to unpick later. Dedicated leadership becomes increasingly important once the product is repeatable, customer numbers are growing, and founders can no longer personally manage the important relationships.
Support responds to issues the customer raises and is measured on resolving them well. Customer Success is accountable for the customer achieving the business outcomes they bought the product or service for, which means understanding their objectives, managing adoption and value, building relationships across the account, and protecting and growing the commercial relationship. A company needs both, and problems appear when Customer Success is absorbed into reactive support work.
Cyber Increment generally favours Customer Success having commercial accountability for the installed customer base, because the team closest to customer outcomes is best placed to see renewal risk and genuine growth opportunities early. Ownership structures vary between businesses, and some models work well with Sales holding the commercial motion, provided accountability is explicit. Expansion should be based on helping customers achieve meaningful business outcomes rather than pushing products that are a poor fit.
Customer health should combine customer sentiment, relationship coverage across the account, renewal and churn position, product usage and telemetry, customer feedback, and indicators specific to the outcomes the product is intended to create. NPS can contribute to the picture but should not be treated as a standalone measure of Customer Success performance.
A Fractional Chief Customer Officer takes ongoing senior ownership of the Customer Success organisation on a part-time basis: direction, operating model, commercial accountability for the installed base, team development, executive reporting, and the decisions that come with the next stage of growth.
