THE CUSTOMER WAS READY TO WALK.

At a cybersecurity endpoint vendor, a major European enterprise customer was six months into a one-year contract and unhappy enough to be considering leaving before the year was over. The vendor had been managing the relationship from San Francisco and had no Customer Success presence in Europe.

Keir Snelling was brought in with two jobs: secure the customer relationship and learn what would be required to build the enterprise Customer Success function in the region. He worked directly with the customer to understand its business objectives, the role the product was supposed to play, and where the rollout had gone wrong, then coordinated the work required across the vendor to address those problems.

The customer renewed. It subsequently became a reference customer for other enterprise organisations in EMEA.

Within nine months, the customer base had grown beyond what one person could manage and the Customer Success team was being built around it.

SUBSCRIPTION TRANSITION

At another major security vendor, Keir helped lead a Customer Success team through the company’s transition from perpetual licensing to subscription. The existing model centred on support and assigned technical account managers, and subscription changed what the customer relationship needed to achieve.

He managed a team of approximately twelve through the transition as roles separated into Customer Success and technical product specialists, with new customer outcomes, responsibilities, and commercial expectations.

What does a Fractional CCO do?

A Fractional CCO owns the strategy and performance of the customer organisation on a part-time basis. That covers customer strategy, retention and renewal, expansion inside the installed base, strategic relationships, the Customer Success operating model, leadership of the CS team, customer intelligence, and giving the executive team a clear view of customer performance and risk.

When should a company hire a Fractional CCO?

Usually when the customer base has outgrown the way it is managed. Common triggers include relationships depending too heavily on founders or individual heroes, renewal forecasting that is weak or inconsistent, expansion happening opportunistically, a CS team with no senior leader, and unclear post-sale responsibilities between Sales, Support, Product, and Customer Success.

Establishing a function from scratch, leading a team through a transition, and covering senior ownership while a permanent hire is considered are different jobs with different timelines, and they are agreed with you rather than fixed in advance.

When should a company hire a full-time Chief Customer Officer instead?

Fractional leadership is appropriate when the business needs senior ownership but does not yet require or cannot justify a full-time executive, or when experienced leadership is needed during a transition. A permanent CCO becomes more appropriate when the scale and complexity of the customer organisation justify continuous executive ownership.
